The method is the same whether the engagement is a two-week advisory or an eighteen-month embed. Phases compress or expand - the discipline doesn't.

1–2 WEEKS

We start where most engagements should start: the question. We pressure-test the brief, surface the assumptions, and align on the outcome before we touch the work.

2–4 WEEKS

Interviews with the people doing the work. Document review. Numbers, not narratives. We build a fact base that reflects how things actually run - not how the org chart says they should.

2–6 WEEKS

A defensible answer. Trade-offs made explicit. The recommendation comes with the reasoning, the alternatives we rejected, and the conditions under which we'd change our minds.
